Treating Verification as a Product

To handle AI's output speed, automated checks and human approval should differ by risk level.

AI can create code quickly. This is clearly useful. However, the harder work starts after creation.

The organization must check whether the result follows policy and is safe in real operations. It must also decide who will fix problems. As the number of outputs grows, this cost also grows.

This led to a decision. We should treat verification as a product before increasing output.

Verification is not only the final step before release. It is an operating system for deciding what passes. It uses effort based on risk and checks results after release.

What was the problem?

The main limit was not AI’s creation speed. The larger limit was that people could not review every result equally.

When reviews fall behind, people may accept a conclusion without fully understanding it. If reasons are not recorded, the same work must be repeated during the next change.

A release without verification can cause a service failure or a wrong decision. The damage may affect more than one feature. The whole organization may even reduce its use of AI.

Increasing creation speed and helping the organization manage that speed were separate problems.

How I compared the choices

Human review of every output can check quality in detail. However, it removes much of the speed benefit.

Automated checks alone can miss problems without clear answers. These may involve security, system design, or ease of use.

One process for every output could not balance cost and risk well.

I used the impact of failure as the main standard. Low-risk areas included simple internal tools and discussion features. They could use basic automated checks and later reviews.

Features that read customer information needed more review. The same applied to changes in operational data and links to outside systems.

Some features were placed in a category that did not allow automated creation. These included payments, financial settlement, personal data changes, and features with legal responsibility.

What I chose and did

The policy separated creation from release.

Outputs should be created with standard patterns in an isolated environment. An isolated environment keeps them away from live systems. Only verified outputs should move into live operations.

Clear checks should be automated. These included builds, tests, access rights, and data access rules.

Performance and delay should be measured with numbers. Areas needing human judgement should have separate review standards. These included system design, security, and ease of use.

High-risk work should also require human approval and independent critical review.

A process may defend its earlier choices when it reviews its own work. For this reason, the reviewer should be separate from the creation process.

Change records and review history should include more than the final result. They should also record limits and reasons for each choice.

The confirmed work only reached the documentation stage. The risk levels and verification rules were documented.

What happened and what remains

A shared standard now exists for light automation and human involvement. It also provides words to separate higher output from operational responsibility.

However, full use across the delivery process is not yet confirmed. This includes automated checks, human judgement, and human approval.

AI outputs can change each time they run. Checks before release may not be enough.

Several questions remain open. Results may also need review during operation. Old tools may need expiry dates and removal. Ownership of the verification rules is also not decided.

What I will do next time

I will not spend the same verification effort on every task.

First, I will check the impact of failure and the cost of reversing a change. Then I will choose the depth of automated checks, extra review, and human approval.

Verification should not end as a gate that blocks release. It should record the reason for each change and check results during operation. It should also include updates to the verification rules.

As AI becomes faster, output volume alone will not decide the advantage. The key is clearly defining how far each output can be trusted.
