What to Check Before Removing Deployment Access
A review of how I checked the automated deployment path before removing direct deployment access.

More people with direct access to the deployment platform means more risk to manage. But removing access too quickly does not solve everything. If automated deployment fails after direct deployment is blocked, deployment work may stop. The security change may be complete, but operations may not continue.
This time, I did not start by removing access. I first checked whether repository-based automated deployment worked correctly. I then used the result to decide when to reduce direct access. I treated access control and service continuity as one issue.
What was the problem?
The first visible problem was that too many people had direct deployment access. But simply reducing that number could hide another issue. The automated deployment path might not be ready.
The main question was not who could deploy directly. It was whether automated deployment could replace the current manual work. Having automation settings does not mean a deployment will finish correctly. I needed to check the actual result before changing access.
How I compared the choices
There were two possible orders. The first was to reduce direct access and respond if problems appeared. The second was to test automated deployment first, then change access after it worked.
Speed was not the main measure. The deployment process had to continue while security improved. Keeping broad direct access was not suitable. However, leaving only untested automation was also not safe operation.
What I chose and did
I first tested the automated deployment that starts from the repository. I confirmed that the move to automated deployment worked correctly. Only then could I plan to keep direct access for the fewest people.
The order of access changes and deployment checks was important. I first made sure automation could replace direct work. I did not put access control first. Reducing access after that lowered the chance that a security change would stop deployments.
What happened and what remains
The automated deployment path worked correctly in a real test. This reduced the need to keep direct access open to many people. We were ready to limit access to the fewest people.
However, testing automated deployment did not complete the access changes. The result only showed that the conditions for reducing access were ready. The actual access scope still needs to be reduced based on that standard.
What I will do next time
Reducing operational access should not begin with editing an access list. First, I must check whether the automated replacement path really works. Automation should be judged by its result, not by the existence of its settings.
I plan to use the same order when removing or reducing direct access. First, test the replacement path. Then reduce access to the minimum. This allows security and operations to be handled together without delaying either one.
